# 20 Episodes into the Activating Greatness Podcast: The Leadership Lessons That Stuck

When we launched the *[Activating Greatness: A Leadership Podcast](https://www.velocityadvisorygroup.com/podcast/)*, the goal was simple: have real conversations with leaders who have actually done the work. Not the polished version, but the version that includes the hard calls, the misalignments, and the seasons where culture nearly broke before it got better. Twenty episodes in, those conversations delivered.

What follows is a collection of the most important lessons from our first 20 episodes on leadership development, team performance, and what it takes to build organizations that endure — from the leaders who have been through it. We’re highlighting four episodes in particular, not because the others were less than extraordinary, but because these continue to shape how we think about leadership week in and week out.

If you haven’t listened to the *Activating Greatness Podcast* yet, we hope this gives you a reason to start. And if you’ve been with us since the beginning, thank you. None of this exists without you.

### **What 20 Episodes of a Leadership Development Podcast Will Teach You**

One pattern we didn’t expect going into this is that every leader we’ve talked to — regardless of industry, company size, or geography — keeps coming back to the same foundational truth:

**Greatness is not accidental.**

It’s intentional, practiced, and activated every day through the choices leaders make and the standards they refuse to lower.

That’s not a tagline. It’s what 20 conversations with exceptional leaders actually sound like when you strip away the noise. Here are the four that have stayed with us the most.

#### **1. José Suquet: One Truth, 22 Countries, and the Leadership Glue That Holds It All Together**

José Suquet is a global CEO who has built and sustained leadership cultures across 22 countries. His conversation is, frankly, one of the most practically useful things we have published on this podcast.

**The Insight**s

His starting point for leading at scale is not strategy. It is not structure. It is establishing one set of truth across the entire organization.

In complex, multi-geography environments, ambiguity is expensive. José’s approach cuts through it by prioritizing transparency, shared values, and accountability from the top, then building everything else on that foundation. What makes it work is that he does not confuse clarity with control. You can decentralize execution and still maintain deep alignment, but only if the truth everyone is working from is the same.

José heavily emphasizes listening before leading. Before he drove change in any market, he made it his business to understand the people and cultures he was stepping into. That investment is not soft. It is structural, because leaders who skip that step spend years untangling the misunderstandings that follow.

**On People as the Growth Strategy**

José’s investment in leadership development is deliberate and sustained: cohort-based training, intentional succession planning, and long-term talent architecture. These are not side initiatives for him. They are the growth strategy. His view is that organizations capable of outlasting disruption, uncertainty, and market shifts are the ones that invested in their people before those things happened, not in response to them.

Organizations that invest in talent and culture are the ones that endure.

**Leadership takeaway:** You cannot scale what is not aligned. And alignment starts with clarity, not control.

#### **2. Michelle Dauphinais: Why Curiosity Is the Most Underrated Leadership Skill**

Michelle Dauphinais brings a perspective rooted in human behavior, leadership, and performance. Her conversation on curiosity as a leadership tool is one of the most powerful discussions we have had on the show thus far.

*Listen on [Spotify](https://open.spotify.com/episode/2RuVMI91WFRFZ8Bywt8m5c?si=62945527147c47f4), [Apple](https://podcasts.apple.com/us/podcast/curiosity-wins-michelle-dauphinais-on-asking-better/id1868386871?i=1000756723465), or wherever you get your podcasts.*

**The Insights**

Most people treat curiosity like a personality trait, something you either have or you do not. Michelle would tell you that is a convenient excuse. For her, curiosity is a discipline, and it may be the single most underdeveloped competitive advantage in modern leadership.

What does practicing curiosity look like in real leadership?

It means asking better questions before you jump to solutions. It means staying with someone’s perspective long enough to actually understand it, instead of building your rebuttal while they are still talking. It means being genuinely interested in why people behave the way they do, not just keeping score of what they are doing wrong.

One of the most useful ideas she shared was that great leaders stay curious about human behavior at the system level, not just the individual level. When something goes wrong, they do not start by asking who failed. They start by asking what conditions made failure likely.

**The Balance That Changes Everything**

Michelle introduced a distinction that has become foundational to how we think about leadership: be tough on the problem, not the people. It sounds simple. It is not simple in practice. But when leaders actually do it, it creates the psychological safety that allows teams to think out loud, challenge assumptions, and own outcomes instead of just executing instructions.

High-performing teams are not made up of brilliant individuals who never push back. They are made up of people who feel safe enough to push back and have a leader who knows how to channel that tension into better thinking instead of better politics.

Ask better questions before you reach for answers. The best leaders are endlessly curious about why, not just what.

**Leadership takeaway:** Curiosity is not a soft skill. It is what turns reactive teams into intentional ones.

#### **3. Jason Casarella: The Real Difference Between Coaching and Micromanaging**

Jason Casarella has spent his career building and leading high-performing teams, and his episode cuts straight to one of the most common and costly leadership failure modes: confusing direction with development.

*Listen on [Spotify](https://open.spotify.com/episode/1Tvl19UY2Jmuyse4YCqLd2?si=2bcef5bae84743ba), [Apple](https://podcasts.apple.com/us/podcast/coaching-vs-micromanaging-how-jason-casarella-builds/id1868386871?i=1000749952609), or wherever you get your podcasts.*

**The Insights**

Most leaders would tell you they coach their teams. Jason would ask a harder question: Are you actually creating space for people to think, decide, and own outcomes, or are you just directing with a softer tone?

That distinction has real consequences. True coaching is not about having the right answer ready. It is about developing the person in front of you so they can find better answers themselves. The short-term payoff of simply telling people what to do is real. The long-term cost, in capability, confidence, and your ability to scale, is even more real.

What Jason describes as the goal of great leadership is essentially building your own redundancy. When you develop people who can think well without you, you become free to think at a higher level. When you do not, you spend the rest of your leadership tenure managing the ceiling you created.

**Situational Leadership, Done Right**

One of the sharpest observations from his episode was this: adapt your approach based on the task, not just the person. Someone can have deep expertise in one area and still need significant support when they are operating in unfamiliar territory. Treating overall competence like it transfers automatically to every new situation is a recipe for frustration on both sides.

Reading that distinction and adjusting your approach, rather than defaulting to your own comfort zone, is what separates managers who develop great people from those who simply manage around them.

When you trust your people and get out of the way, performance follows. The hardest part is actually letting go.

**Leadership takeaway:** When leaders trust their people and step back, performance follows. Building that trust is the work.

### **4. Matt Ulliman: Why Most Projects Do Not Fail in Execution. They Fail Before It Starts**

Matt Ulliman works in high-stakes, complex project environments where the cost of misalignment is not abstract. It shows up in budget overruns, missed deadlines, and teams that wear each other down. His episode reframes where project failure really starts.

*Listen on [Spotify](https://open.spotify.com/episode/6TLN3o53aLd8Sxu71vRh6T?si=ceb8c0a18b194c95), [Apple](https://podcasts.apple.com/us/podcast/the-construction-advantage-matt-ulliman-on-why/id1868386871?i=1000753974104), or wherever you get your podcasts.*

**The Insights**

The conventional wisdom is that projects fail because of poor execution. Matt would tell you that is usually a misdiagnosis. In his experience, the execution problems are symptoms. The root cause is almost always alignment that was never truly established before the work began.

His approach includes structured partnering sessions at the outset of major initiatives. These are not kick-off meetings where everyone nods along to a Gantt chart. They are working sessions designed to surface how the team will actually operate together. What are the real goals? What does success look like for each stakeholder, not just the project sponsor? How will decisions get made when there is disagreement? What happens when conflict shows up?

Those conversations can feel slow when everyone is eager to get moving. Six months later, when pressure hits, they are usually the very thing that keeps the team from breaking down.

**The Dual Payoff**

What Matt makes clear is that alignment work pays off in two currencies: performance and experience. Aligned teams do not just deliver better results. They actually enjoy the work more, because they are not wasting energy on avoidable friction that should have been addressed before the project ever launched.

Most organizations say alignment matters. Very few treat it as the discipline it actually is, something you return to consistently, not a box you check on day one.

Projects do not fail in execution. They fail in alignment, and alignment is a discipline, not a meeting.

**Leadership takeaway:** Alignment is not a one-time kickoff. It is the ongoing work that separates high-functioning teams from exhausted ones.

### **The Pattern Across 20 Episodes of the Activating Greatness Podcast**

Here is what I keep coming back to: these four leaders come from different industries, different organizational contexts, and different points in their careers. But their lessons do not contradict each other, they build on each other.

Jose’s clarity creates the conditions for the curiosity Michelle champions. Michelle’s curiosity enables the coaching Jason practices. And all of it works better when Matt’s discipline around alignment is in place from the start.

That is not a coincidence. That is what a coherent leadership philosophy looks like when you build it from the ground up through practice, through trial, and through honesty about what actually works.

These first 20 episodes point to a clear truth: leaders who build organizations that last are relentlessly intentional in how they lead, how they develop others, and the standards they uphold, especially when it’s uncomfortable.

Greatness is not accidental. It is activated every day in the decisions leaders make and the standards they refuse to lower.
