## Smart People Are Still People: Dan Silvert on Why Relationships Drive Culture

**In this post:** *Velocity Advisory Group Co-Founder Dan Silvert explains why healthy relationships unlock hidden potential, why culture is behavior rather than a list of values, and why wisdom, not subject matter expertise, is the advantage AI cannot copy.*

The Discovery Sciences team at a major pharmaceutical company was struggling so badly that the parent organization was considering outsourcing the entire function. These were the scientists searching trillions of molecules for the next blockbuster drug. Most held doctorates.

Dan Silvert asked each of them to write down the traits of an exceptional culture for their team. They posted the answers on the wall and voted. The winner was not close.

"The ability to ask questions of each other without feeling stupid," Silvert recalled on *Activating Greatness*, the leadership podcast from Velocity Advisory Group.

The team's leader read the result and, to his credit, took it personally. "What have I done?" Silvert remembered him saying. "I have led a culture in which we're so afraid of each other, we can't even ask questions."

No one doubted the team's credentials, work ethic, or commitment. They had bottlenecked themselves anyway. "Smart people are still people," Silvert said, and that idea runs through everything he teaches about culture.

## We Are All a Mystery

Silvert, Co-Founder of Velocity, took what he called a circuitous road to the work. He was a musician and sound engineer, lived abroad, then moved into sales, HR, and recruiting. He described himself as a late bloomer who was "a mystery to myself." The people he met along the way became his signposts.

That experience shaped his core belief: none of us knows what we are capable of. For leaders, the implication is humbling. "If I'm a mystery to myself, I sure as heck don't know what you're capable of," he said. The only way to find out is to sit down with someone and learn what makes them tick.

"The pathway to personal growth is the relationship you have with other people," he said. Organizations that foster healthy, challenging, open-ended relationships tend to flourish because they surface potential that would otherwise stay hidden.

## The Tyranny of Efficiency

Silvert asked listeners to picture two people chosen to solve a problem together because they have the right skills. It is 8:30 on a Tuesday morning. They do not like each other. Will either admit being in over their head? Will they explore what is possible, or keep their guards up? Multiply that meeting a few thousand times a month, he said, and you can see how culture reaches the bottom line.

So why do so many organizations neglect it? "We live in the tyranny of efficiency," Silvert said. People expect instant solutions, and relationships are slow and ambiguous. "Human beings require some messiness. In fact, a lot of messiness, in order to arrive at our potential."

Most leadership teams already know they have a problem, he added, because they attend their own meetings. He described a respected head of operations who had worked his way up from nearly the bottom of his company. His deep knowledge gave him blind spots, his team fed him poor information, and the dysfunction festered for the better part of a year before the leadership team learned to hold the critical conversations it needed.

## Wisdom Is the Advantage AI Cannot Copy

AI raises the stakes. Until recently, Silvert said, subject matter expertise was the barometer of career progress. That era is nearly over, because anyone can now pull data that dwarfs what a 20-year veteran carries. "We're drowning in information and we're starving for wisdom," he said.

He defined wisdom as the experience to know what actually matters, and what matters affects people. "Your relationships are the core of your wisdom," he said. Leaders who neglect healthy, diverse relationships will struggle, because "just being a data wonk is no longer your ticket."

He sees AI as safe while it remains a tool. The danger comes when it substitutes for human relationships. Because it is sycophantic, he said, AI amplifies whatever perspective you bring, which can harden a mistaken view instead of challenging it.

## Culture Is How Things Get Done

Silvert's definition of culture is deliberately plain: "how things get done around here." That makes culture behavioral, and it explains why value statements often fail. Six months after a company perfects its values, employees cannot recite them. Values are subjective, he said. Respect in Brooklyn may mean something different than respect in Savannah.

Velocity works with clients on essential behaviors instead, the behaviors that advance the business model while letting people flourish. Both halves matter. A thriving workforce that does not advance the business, he said, is "called summer camp." Values still earn their place in the hardest decisions, such as how to handle layoffs.

Behavioral styles add another layer. One person prizes accuracy above all, while the colleague beside them prefers the big picture and progress. Self-awareness about those differences, he said, keeps disagreements from turning into fights over whose values are right.

Christine Miller, whom Silvert recommended as a future guest for making culture her first priority as CEO of Melinta Therapeutics, later discussed [leading in the era of AI](https://coaching.velocityadvisorygroup.com/activating-greatness-podcast-episodes/ep-38-leading-in-the-era-of-ai-christine-miller). ## Rapid-Fire Leadership Lessons

- **Daily habit:** Learning. If you stop reading and listening, you stagnate, and "you're the benchmark for everyone else in your organization."
- **Most underrated skill:** Paraphrasing. Citing George Bernard Shaw's line that the biggest problem with communication is the illusion it has taken place, Silvert called paraphrasing the most consistent way to confirm people understood your meaning.
- **Stop doing:** "Stop solving problems that are not at your level." Lifelong problem solvers struggle to shut that instinct off, and when they do not, "you stifle the growth of the very people you're trying to unleash."
- **Best advice:** "Shut up." His reason: "A core function of leadership is to surface the genius of other people."

HOW VELOCITY HELPS

### Velocity DISC Assessments & Training

Silvert traces many culture problems to behavioral styles: one person prizes accuracy while a colleague wants progress, and both believe they are defending the right values. Velocity's DISC Assessments and Training use the Birds, Eagle, Parrot, Dove, and Owl, to give teams a shared language for those differences. Leaders and their teams build the self-awareness Silvert calls an engine for growth and learn to read what makes each colleague tick before friction hardens into distrust.

## The Takeaway: Embrace What Is in Front of You

Asked for a final thought, Silvert kept it short. "Let's embrace what's in front of us," he said. "We all have what it takes. Let's just figure it out."

That optimism rests on his central claim. Potential is real but hidden, and relationships are how people find it. Leaders who choose efficiency over connection, expertise over wisdom, or their own answers over their team's questions keep that potential locked away. The leaders who make it safe to ask, listen, and stay curious are the ones who discover what their people can do.

### The Surfacing Test

Silvert says leaders should stop solving problems that are not at their level and focus on surfacing the genius of their people. This short framework helps you spot when you are pulled into work that belongs to someone else and use paraphrasing to hand it back.
