# Servant Leadership in Sales: Turn KPIs Into a Classroom — with Tom Wilson

## KPIs Are a Classroom: Tom Wilson on Servant Leadership in Commercial Teams

**In this post:** *AmbioPharm Chief Commercial Officer Tom Wilson shows how servant leadership in sales works in practice. He explains why he hires for contrast, uses KPIs as a learning tool, and gives volunteer teams a voice in how change happens.*

When Tom Wilson arrived at AmbioPharm, a peptide contract development and manufacturing organization, some of his sales reps held a belief that shaped where they spent their time. If the company did not win drug programs early, before an investigational new drug application, those clients would sign with a competitor and stay there forever.

Wilson did not argue. A practitioner of servant leadership in sales, he pulled the numbers.

"Let's look at the fail rate of all these programs. Let's look at how much money we invested in these versus how much they paid," he said on *Activating Greatness*, the leadership podcast from Velocity Advisory Group. The early-stage work, it turned out, was barely breaking even. Then he ran the same analysis on phase 2 and phase 3 programs. "The more they saw the numbers coming out of those KPIs, the more it's like, oh," he said.

That moment captures how Wilson, now Chief Commercial Officer, runs a sales organization. Metrics are there to teach. And people learn fastest when they have a voice in the work.

## Commander's Intent on the Plant Floor

Wilson has spent about 35 years in life sciences, after 10 years in the U.S. Air Force. He started as a frontline supervisor in a manufacturing plant and stayed 32 years while the company name changed from Ayerst Laboratories to Wyeth-Ayerst, then Wyeth, then Pfizer.

The plant in the early 1990s was hierarchical. "The boss is the boss, the boss is always right," Wilson said of the mindset. The military had taught him something different: commander's intent. Superior officers set the objective and the rules of engagement, then expected you to find a way to deliver.

His first assignment was a troubled department that others avoided. The operators, he noticed, often sensed a problem before it happened. So he listened. He ran shift huddles and walked the floor. A later boss gave a name to what he was doing: variable leadership. "There's a time when I'm the boss and I'm giving direction, but there's other cases where the most junior person on the team actually knows what to do," Wilson said. In those cases, he said, he would put that person in charge and work for them.

## Hire for the Blind Spots

Wilson later moved into strategy and outsourced manufacturing, then into commercial leadership at Pfizer CentreOne, which grew from $350 million to $1.5 billion.

Building that team from scratch shaped how he hires today. "I didn't want a whole bunch of mini mes," he said. With an HR partner, he used the Herrmann brain model, noting that DISC works too, to find people who could fill one another's blind spots: some driven by numbers, some by process, some by people, some by strategy.

At AmbioPharm, technical skill is screened first and treated as "the ticket at the gate." Every interview round after that focuses on culture and behavior under pressure. At least one panel is built from people with different DISC styles. Wilson wants candidates who hold up under fire. "The sale starts with the word no," he said. "If you never heard the word no, you really didn't make a sale, you just collected a PO."

## From Scorecard to Classroom

The sales team Wilson inherited ran on a traditional model. Reps covered regions, chased individual targets, and did not know one another's numbers. His first fix was visibility. The team now reviews its book of business every other week, and marketing, finance, and program management sit at the table alongside sales.

He added a global monthly all-hands meeting. After the first one ran long and squeezed out the recognition, he moved celebrating successes to the start of the agenda.

Then come the KPIs, drawn from Salesforce.

> "We use the KPIs not as a scorecard, as most people do. We actually use it as a trending tool and a learning tool."
>
> *Tom Wilson, Chief Commercial Officer, AmbioPharm*

Wilson teaches reps to read beyond revenue: how many requests for proposal come from new clients, how many from existing clients, and how many seek to extend programs. New clients keep the pipeline healthy. Repeat work signals trust. "They're trusting you, not just with one of their babies, now they're trusting you with all their kids," he said. The clinical stage of incoming programs is tracked too, which is how the early-stage work came under scrutiny.

## Don't Boil the Ocean

Wilson treated the role as a pivot to growth rather than a turnaround. "All the tools are there," he said. "It's just a matter of getting them moving in the same direction."

He split his first 90 days into three blocks. The first 30 were for listening. The second 30 were for finding gaps. The last 30, he said, were the most important: deciding how not to boil the ocean. "You want to solve them all right away because you know what good looks like," he said. "You've got to give people time to come along."

His guiding assumption is simple. "People want to do well," he said. "You've got to give them space to do things well."

A first wave he called jumpstart fixed basics such as common use of Salesforce. Marketing came next. Once devoted entirely to awareness, it shifted to 80% sales enablement, with monthly training, materials for reps and program managers, and client personas.

## Servant Leadership in Sales: Give People a Voice, Then the Data

Each initiative went to a volunteer tiger team. The first round drew few hands. But those volunteers shaped the work and taught it to everyone else. "The next set of tiger teams, oh boy, the hands went up because they have a voice," Wilson said. He gave each team commander's intent: the end goal and the deliverable. "Tell me how you want to get there," he said.

Participation built buy-in. Data finished the job. "I think the thing to win people over was data," Wilson said.

The sequence matters. Numbers from a new boss can feel like a verdict. Numbers examined by a team that helped build the system feel like evidence. That is also why humility, Wilson's pick for the most underrated leadership skill, fits his approach. "The higher you climb, the more gray you're dealing with," he said. "The answers are out there. And you never know who has them."

On *Activating Greatness*, Jeanne Hecht of Lexitas Pharma Services explained why [culture is a strategic value driver](https://coaching.velocityadvisorygroup.com/activating-greatness-podcast-episodes/ep-29-ceo-owns-culture-jeanne-hecht), and Toni Burkard of Pfizer CentreOne described why [great teams don't happen by accident](https://coaching.velocityadvisorygroup.com/activating-greatness-podcast-episodes/ep-23-why-great-teams-dont-happen-by-accident-toni-burkard).

## Key Takeaways

1. **Use KPIs to teach, not just to grade.** Show your team what each metric says about the health of the business over time, beyond whether a target was hit.
2. **Let the data make the argument.** When a team holds a costly belief, walk through the numbers together instead of issuing a directive.
3. **Hire for contrast.** Screen for technical skill first, then build a team whose working styles cover one another's blind spots.
4. **Pace the change.** Spend your first 90 days listening, finding gaps, and choosing which few fixes to make first.
5. **Give people ownership of the how.** Set the objective, then let volunteer teams design the path and teach it to their peers.

HOW VELOCITY HELPS

### Velocity Executive Coaching

Wilson still keeps a sticky note from an executive coach he worked with about 20 years ago, and the lesson on it shapes how he responds under pressure. Executive Coaching from Velocity offers confidential one-on-one work with a Velocity Coach, giving senior leaders space to examine how they react, how they listen, and how they lead change. For commercial leaders building trust, pacing transformation, and learning when to direct and when to follow, that reflection turns good intentions into consistent habits.

## The Takeaway: People Deserve Good Leaders

Wilson's best advice came from Susan Brown, his executive coach about 20 years ago. She called it "3." When someone challenges you, think of three different responses, then pick the one most likely to be productive. The pause takes heat out of the moment and forces you to process what the other person said. He keeps a sticky note with the number 3 on his screen.

The habit mirrors everything else he described: slow down, listen, and let better answers surface before you act. When Alec McChesney closed by saying people need good leaders, Wilson offered one correction. "People don't just need good leaders," he said. "People deserve good leaders." The standard is higher, and it should be.
