Stepping into a new executive role is a big leap. Whether you’re coming from middle management, a lateral move across organizations, or you’re entirely new to the leadership table, those early days can feel like a whirlwind of introductions, expectations, and decision-making pressure. So how do you not just survive, but thrive, in your first 90 days?
It starts with intention.
The most successful new executives know that leadership is not just about setting the strategy, it’s about building relationships, establishing credibility, and learning the nuances of the business before jumping into action. That means listening more than talking, aligning with company goals, and setting the tone for your leadership style.
Here are a few foundational principles every new executive should focus on:
- Listen, observe, and analyze. Before rushing into action, take time to understand your team’s dynamics, the organization’s culture, and the existing challenges and opportunities.
- Clarify expectations. Meet with your supervisor, peers, and direct reports to understand how success is defined in your new role. Ask questions, document feedback, and ensure alignment from day one.
- Earn trust before making waves. Trust is earned through consistency, integrity, and humility. Demonstrate your leadership through your actions, not just your words.
- Identify early wins. Find small, meaningful opportunities to create positive impact early. Early wins help you build momentum and credibility while reinforcing that you’re here to add value, not just make changes.
Building Trust as a New Executive
Building trust as a new executive can be difficult, especially when stepping into a team that already has established relationships, routines, and unspoken norms. Even if you bring years of leadership experience, your team may have some skepticism until you’ve proven that your leadership is trustworthy, respectful, and consistent. The faster you can establish credibility and earn their trust, the sooner you can build a strong foundation for long-term success.
Credibility isn’t built in one announcement or team meeting. It’s earned day by day through how you show up, how you communicate, and how you support your people. It’s also influenced by how well you listen — and whether your team feels heard.
Here are a few strategies to help accelerate that process:
Practice active listening. Ask questions and really hear the answers. Demonstrate that you’re listening by following up on feedback and incorporating it into your decisions. This builds psychological safety and encourages openness.
Schedule high impact one-on-one meetings. Schedule regular one-on-ones early and often. These meetings are your opportunity to build rapport, uncover challenges, and get to know your team as individuals — not just job titles.
Demonstrate effective communication. Be transparent and open. Share what you’re thinking, what you’re learning, and where you’re headed. People don’t expect perfection, but they do expect honesty.
Model the behaviors you expect from others. If you want accountability, be accountable. If you value collaboration, demonstrate it. Your team will take their cues from you.
Build relationships beyond your direct reports. Don’t stop at your leadership team. Gain credibility across the entire organization, including peers, leaders, and cross-functional teams. This not only builds trust but also gives you a clearer picture of the culture and challenges at all levels.
As a new executive, your ability to lead with humility, clarity, and intention will set the tone for your tenure. These early days are your chance to listen deeply, show up consistently, and earn the confidence of those around you. While it may feel overwhelming at times, remember you don’t need to have all the answers right away. You just need to lead with purpose and a commitment to growth — for yourself, your team, and your organization.
